The test isn't revenue. It isn't number of trucks. It isn't square footage of shop space.

Hot take: the P&L is the most overrated report in trade businesses.

By the time it's compiled, the month is over. The decisions you could have made are gone.

The P&L tells you what happened. A dashboard tells you what's HAPPENING.

Real-time signals trade business owners should watch instead:

→ Weekly cash position (every Monday)
→ DSO trend (weekly)
→ Backlog vs. last week
→ Gross margin on jobs closing this week
→ Bids out vs. capacity to deliver

These are leading indicators. The P&L is a lagging indicator.

Run by leading indicators. Audit by lagging.

Most owners do the opposite — and wonder why every quarter feels like a surprise.

My favorite habit for trade business owners: the Monday Morning 5.

Before you do anything else on Monday — before email, before phone calls, before coffee #2 — you check 5 numbers.

1️⃣ Cash on hand
2️⃣ AR over 60 days
3️⃣ Backlog ($)
4️⃣ Last week's gross margin
5️⃣ This week's expected payroll

That's it. 5 minutes if your books are clean. 15 if they're not.

Why this matters:

Owners who do this make better decisions ALL WEEK because their head is in the right numbers from the start.

Owners who skip it are reactive ALL WEEK and don't know why.

It's the cheapest, simplest, most powerful CFO habit you can adopt.
