One pattern separated the owners who got free from the ones who stayed busy, and it was not income. Owner B earns the same profit and from year one funds all five buckets: $72,000 into a Solo 401(k), $7,500 into a backdoor Roth, $8,750 into an HSA, $26,250 into a brokerage account — and still puts $148,000 back into the company.

By year ten, Owner A is worth about $500,000, all of it inside one illiquid asset. Owner B is past $1,900,000, diversified, and financially independent by year twelve, which means she can sell on her timeline or not sell at all. Read that again: the business did not fail Owner A. "I'll start when the business is more stable" is the most expensive sentence I hear. Here is what it costs, precisely. $2,000 a month at 7%, started at 35, is $2,431,000 by 65. The same $2,000 a month started at 45 is $1,049,000. The delay costs $1,382,000, and that money was not lost to a bad investment or a market downturn — it was surrendered by the decision to wait.

Doubling the contribution later does not recover it. And the trap inside the sentence is this: the business never becomes perfectly stable. Stability is a threshold that keeps moving forward as the company grows, so the owner waiting for it waits indefinitely.

Ten years out is not too early to plan. Ten years out is the only point at which you can still influence everything.

Meet an owner I have met a hundred times over an illustrative composite, exactly as the book frames him. Marcus runs a landscaping and outdoor services company, sixteen years in, $300,000 in profit last year. Four-bedroom home, kids in private school, a family vacation every summer. Employees who respect him, clients who stay, a community that considers him successful.

By every conventional measure he has made it. Now the balance sheet at 52: nothing in retirement accounts, nothing invested outside the business, no documented systems, and a company worth $400K–$600K entirely because he is in it. His household costs $180,000 a year and his personal savings cover three months. Sold at $600,000, the business supports roughly $24,000 a year at safe withdrawal rates.

He is not careless and he is not failing. He is trapped by success that was never structured to set him free and there is a version of the next ten years where that is not his story.

I have heard one sentence in more first meetings than any other: "My business is my retirement plan." It sounds sensible. It feels earned. And it quietly stops owners from doing the things that would actually make them free, because it functions as a permission slip to delay.

Look at what it assumes. That the business will be sellable when you want to sell it, at the price you need, to a buyer who exists and is ready. That your health, your industry and the economy will cooperate with your preferred timeline. That a company built around your personal relationships will command full value from someone who intends to run it without you.

Those assumptions fail more often than they hold. A Chase survey found 70% of owners are in the beginning stages of succession planning or have not started at all.
