If a service or product line cannot cover its costs plus a fair profit, it’s not a

strategy problem it’s a portfolio problem. Investors don’t keep funding loss making assets forever. They ask:

📌 What’s the unit economics on this?

📌 What’s the contribution margin after direct costs and a fair share of overhead?

📌 If we scaled this, would profits scale too or just losses?

As business owners, we often get emotionally attached to our baby products or legacy services. But sentiment does not pay the wages, the bills or your own salary.

The investor test for every line of business:

📌 Know your true cost

Include direct costs, labour, on costs, and a realistic allocation of overhead. If you can’t price above this with margin, you don’t have a viable offer.

📌 Define your required margin

What profit level fairly compensates the risk and capital tied up? If a line cannot hit that, it’s subsidised by everything else you do.

📌 Make a decision

Redesign: Can you reprice, repackage, or re-engineer the offer to improve margins?

Drop it: If not, have the courage to stop. Every pound tied up in a loss maker is a pound not working in your best ideas.

Run your business like a fund manager, allocate capital to your highest return activities, and prune the rest.

A family holiday or partner date night is usually not a business expense just because you run a business. Your business paid for it, that doesn’t automatically make it a business expense.

A family holiday is still a family holiday. A date night with your partner is still a date night. Even if you:

🔹 Own your own company.

🔹 Work from your laptop while you’re away.

🔹 Have business conversations over dinner.

🔹 Take a few calls during the trip.

🔹 Feel that you deserve the break after a busy year.

The key question is not:

Can I connect this to my business?

The better question is:

Was this cost incurred wholly and exclusively for the purpose of the trade?

If the main purpose is personal, the expense should not be put through the business as though it were fully deductible.

That does not mean every cost connected with travel or entertainment is automatically disallowed. Genuine business travel, client meetings and qualifying business costs may be treated differently.

Disguising personal spending as a business expense can create:

🔹 Corporation Tax problems.

🔹 Benefit-in-kind issues.

🔹 VAT complications.

🔹 Additional tax and interest.

🔹 Unnecessary questions from HMRC.

The safest approach is simple, keep personal spending personal.

A successful business should give you more freedom not encourage you to blur the line between business and personal finances.

Enjoy the holiday, enjoy the date night. Then come back to the business with a clear head and clean books.
