Even the best systems can drift out of use over time. Knowing how to reinforce and revive them is crucial for staying off the tools long-term.

This is the tenth of my daily tips on creating effective systems for your construction business.

⭐ Regular system reviews prevent gradual abandonment.

⭐ Non-judgmental conversations uncover why systems aren't being followed.

⭐ Sometimes systems need updating rather than just reinforcing.

Don't assume reluctance to follow systems is simple rebellion - there might be legitimate issues to address.

Action plan:

πŸ”§ Schedule regular system audits to check compliance levels.

πŸ”§ Ask for honest feedback about what's working and what isn't.

πŸ”§ Refresh training if knowledge gaps are the issue.

πŸ”§ Be willing to revise systems that have legitimate flaws.

Getting back on track should focus on solving problems, not assigning blame. Make it safe for your team to explain why they've deviated from the system.

Has one of your systems gradually fallen out of use? What do you think was the real reason behind its decline?

Even the best systems fail if your team doesn't buy into them. Creating a culture of system compliance is essential for getting off the tools.

This is the ninth of my 10 daily tips to help you create systems your team will actually use.

⭐ Explain the "why" behind each system, not just the "how."

⭐ Demonstrate how systems make their jobs easier, not harder.

⭐ Recognise and reward consistent system followers.

When your team sees systems as tools that help them rather than rules that restrict them, compliance follows naturally.

Action plan:

πŸ”§ Hold a proper introduction session for each new system you implement.

πŸ”§ Show concrete examples of problems the system prevents.

πŸ”§ Make following systems part of your company culture and values.

πŸ”§ Share success stories when systems prevent issues or save time.

Remember that change takes time - be patient and consistent in your expectations while your team adapts to the new way of working.

What resistance have you faced when implementing new procedures?

Running out of materials mid-job is a productivity killer. The right inventory systems keep projects flowing smoothly without your constant supervision.

This is the eighth of my 10 daily tips to help you create systems that work when you're not on site.

⭐ Accurate material tracking prevents costly delays and rush orders.

⭐ Clear reordering processes ensure supplies arrive before they're needed.

⭐ Good inventory systems reduce waste and improve cash flow.

Material management might not be glamorous, but it's where many projects succeed or fail.

Action plan:

πŸ”§ Create simple stock level tracking sheets for common materials.

πŸ”§ Establish minimum levels that trigger automatic reordering.

πŸ”§ Assign specific team members to be responsible for inventory checks.

πŸ”§ Set up a digital or physical system for reporting when supplies are running low.

Remember that different materials need different approaches - high-value items might need tighter controls than everyday consumables.

What material shortages have caused you the biggest headaches on recent projects?

Missing deadlines costs money and reputation. The right tracking systems can keep everything moving even when you're not physically present.

This is the seventh of my 10 daily tips to help you get off the tools without sacrificing project timelines.

⭐ Clear timelines with visual representations work best.

⭐ Daily progress updates prevent small delays becoming major problems.

⭐ Identifying bottlenecks early is crucial for maintaining momentum.

When everyone knows not just what to do, but when it needs doing, projects flow more smoothly.

Action plan:

πŸ”§ Create a simple visual timeline for each project phase.

πŸ”§ Establish a daily 10-minute check-in routine for teams to report progress.

πŸ”§ Set up notification triggers for when tasks fall behind schedule.

πŸ”§ Build in contingency time for common delay points.

The best tracking systems balance detail with simplicity - too complex and they won't be used, too simple and they won't be effective.

What's the most common cause of delays to your projects?

Every successful system needs someone who truly believes in it and ensures it's followed correctly. That's where system champions come in.

This is the sixth of my 10 daily tips to help you create systems that work even when you're not on site.

⭐ Champions take ownership and pride in maintaining standards.

⭐ They provide on-site expertise when questions arise.

⭐ They'll notify you when the system needs updating or improving.

Your best champions are often those who helped create the system in the first place.

Action plan:

πŸ”§ Identify team members who naturally excel at specific tasks.

πŸ”§ Officially recognise them as the "go-to person" for that process.

πŸ”§ Give them responsibility for training new staff on their system.

πŸ”§ Acknowledge and reward their contribution to maintaining quality.

Champions aren't just following your systems - they're evolving them and ensuring they remain relevant as your business grows.

Do you have any natural champions in your team already?

How could you formally recognise their expertise and help them share it with others?

Some systems are simply better explained visually - and that's where video becomes your secret weapon for getting off the tools.

This is the 5th of my 10 daily tips to help you create systems your team will actually follow.

⭐ Video is perfect for demonstrating techniques that are hard to explain in writing.

⭐ Team members can rewatch videos whenever they need a refresher.

⭐ Visual demonstrations reduce misinterpretations and mistakes.

Videos work brilliantly for tasks involving specific techniques, safety procedures, or quality finish standards that need to be seen to be understood.

Action plan:

πŸ”§ Keep videos short and focused - one task per video works best.

πŸ”§ Have your best tradesperson demonstrate while explaining what they're doing.

πŸ”§ Store videos where everyone can access them easily (shared folder or private YouTube channel).

πŸ”§ Include close-ups of critical details or common mistakes to avoid.

Videos don't need Hollywood production values - just clear visuals and audio.

Your smartphone is more than adequate for most process videos!

What task in your business would benefit most from video instruction?

20/11/2025

Your team's buy-in is absolutely essential for any system to work. If they don't believe in it, they simply won't use it when you're not around.

This is the fourth of my 10 daily tips on creating effective systems to free you from being on-site every minute.

⭐ Your team often knows the day-to-day challenges better than you do.

⭐ People follow systems they helped create much more willingly.

⭐ Your team will spot practical issues you might miss.

Involving your team isn't just nice - it's crucial for creating systems that actually work in the real world.

Your action plan:

πŸ”§ Host a casual meeting to discuss the tasks you're systemising and why.

πŸ”§ Ask your team what problems they encounter most frequently.

πŸ”§ Get their input on how they would solve recurring issues.

πŸ”§ Have them test draft systems and provide honest feedback.

When your team feels ownership of the systems, they'll champion them rather than resist them. Their expertise on the ground is invaluable - use it!

A system that nobody understands is worse than no system at all. Creating clear, simple processes is crucial to getting off the tools successfully.

This is the third of my 10 daily tips to help you build systems your team will actually use.

⭐ Keep it simple - avoid jargon and complicated instructions.

⭐ Break complex tasks into smaller, manageable steps.

⭐ Include visual aids wherever possible.

Your best systems will be the ones your team can follow without constantly asking questions.

Action plan:

πŸ”§ Write out the process as if explaining it to someone completely new to the trade.

πŸ”§ Use numbered steps rather than lengthy paragraphs.

πŸ”§ Include photos of completed examples or diagrams where helpful.

πŸ”§ Test your system with your least experienced team member - if they understand it, everyone will.

The best systems aren't necessarily the most detailed - they're the ones that are actually used! Focus on clarity and practicality over perfection.

18/11/2025

Choosing the RIGHT tasks to systemise is the first step to getting off the tools successfully. Not every job needs a system, but the crucial ones absolutely do.

This is the second of my 10 daily tips to help you create customised routines for your team to follow when you're not supervising the site.

⭐ Start with tasks that are repeated frequently across projects.

⭐ Focus on areas where mistakes commonly happen or are costly.

⭐ Prioritise the jobs where your involvement always seems critical.

Action plan:

πŸ”§ Make a list of everything you repeatedly explain or demonstrate to your team.

πŸ”§ Identify which tasks cause the most headaches when done incorrectly.

πŸ”§ Target processes that directly impact client satisfaction or project timelines.

πŸ”§ Choose tasks that your skilled team members could handle with proper guidance.

πŸ”§ Identify which tasks have the greatest impact on project timing or quality.

Remember, you don't need to systemise everything at once. Start with the tasks that will give you the biggest time return for your effort!

What task in your business seems to always need your personal attention that you wish you could delegate?

To get you off the tools you’ll need systems and processes for your team to lean into. When you’re not there to keep projects on tracks, your systems and processes will do the job for you.

This is the first of 10 daily tips to help you create customised routines and habits for your team to follow when you’re not on site to guide them.

⭐ Think about the key tasks that only you can carry out.

⭐ Chart the steps the team need to follow to complete the task/s.

⭐ Hold their hand through the steps and create easy to understand guides – could be video, printed etc.

Think of your most common projects and the role you play in them. (Make sure you scribble down the questions your team frequently ask you.)

Action plan:

πŸ”§ Break down and number the specific stages of your work from preparation to completion.

πŸ”§ Think about how it could go wrong if you’re not on site.

πŸ”§ Then create simple, idiot proof, step by step guides for the team to follow.

πŸ”§ Don’t create the systems on your own and dump the on the team. Involve them, ask for their input and listen to what they say.

Although this all takes a lot time and effort, once in place you will be amazed at how effective your team will be without You!

Over the next 9 days I’ll break all this down into easy-to-follow steps to help your team take the strain and get you off the tools.

So please connect with me and look out for tomorrow’s Tip - How to decide which tasks to systemise.

What are the major tasks that you need to systems?

I am delighted to be winners in the 2025 AVN Most Inspiring Accountant Awards, coming top in the categories for Practice Differentiation and Business Advisory.

These awards mean so much to me; they are the first the firm has ever won! To win 2 awards, WOW.

I've invested so much time listening to my construction and trades clients, a big thanks go to them in helping me launch the 'Get off the Tools' program.

I was so shocked to hear I'd won. I had to ask if there were any other entrants :)

A special thanks to my mentors and coaches: Andrew Miller of AVN and Patrick McLoughlin of Perfect Client, without whose guidance I would not have achieved these awards.

I am really honoured to be amongst this year's winners.
